After a medical leave of about three momths i transfered back to my home city from another district that i started in as shift. Im doing my best at learning the rules of the new distric and my new store but im struggling to memorize everything. This is my second week and first week by myself as the opening shift in the district. All of the partners in the store excepy for 3 ( including the other shifts) have been there less than a month. It makes my mornings really really hard stressful and slow. And no matter how hard i try i just cant keep my dtw times below 60 seconds. My sm is on war path with the whole shift team to get our times better. I dont know how to do better cause i cant slide off the floor to get everything done on time cause the moment i do than all of the times just fall apart and the floor looses its structure. Any advice at all would be so amazing

Hi!

Has your SM printed out the Deployment 2.0 pages? Do y'all have them in a notebook? For example, my store normally runs a 7-Partner weekday peak, but this week we are down to 5 Partners for peak (we're a DT/café store), and I looked up what would've been the best play for that daypart. Yes, our DT times were higher with 2 less people...by 5 seconds.

Are all of your Partners working in routine? I ask this because it's crucial. You may be doing split production (café bar & DT bar), but if your bar Partners aren't communicating with each other, your times are gonna go up. For instance, if your DT Partner has 6 lattes to make, and there's no café drinks to be made, there's no reason why the café Partner can't help out with those lattes.

Also, if your DT has a bunch of food to heat up, and your café is empty, a quick "Hey, can someone toss a bacon gouda in the front oven for DT?" will really help keep your times down.

Going back to the 1st point about having the Deployment 2.0 pages printed & up to date: the system updates your store's product mix every so often. If your store does more espresso beverages than, say, food, a Partner will be deployed to bar. If your store does more warmed food, or you're in GO mode (fancy Sbux terminology for being short-staffed), your CS will become your food Partner.

Also, as a SS, even when you step to the back to do your stuff, you should wear a headset and/or check in with your team periodically. I receive the order, check in with my team, input the new order in IMS, check in with my team again, start my pull, check in with my team, etc. I know it's a challenge, but I get that stuff done, plus run 2 10's before 7am, so that *everyone* is on the floor for the 7-11am peak time, since that's what that stupid monitor reports for the daypart.

I do have the new 2.0 but my partners that i have inherited arent really trained at all. I have 0 flex capabilities cause they were trained on one spot and one spot only and its to busy to really train them. The last 2 days were hell and i asked my sm about giving me a 6th or 7 person play through peak and she told me no that i cant have anyone even though my shifts are under staffed and under trained. I tried to explain to her that my times will get better if my baristas are trained properly but she doesnt want to spend the labor.. We keep a 64 to 67 UPH from 6am to 11:30 every morning with 4 to 5 person play with DT and cafe. And we are right next to a college campus and a hospital so we dont slow dont to "catch up"... The plays just dont work for how constantly busy we are

I see your dilemma!

Are your Partners interested in expanding their skillset?

Time to find out who wants to grow, and let them try new things!

For instance, that DTR Partner *really* needs to do DTO (with your help & support, of course).

Café bar Partner is probably capable of doing DT bar.

Café register Partner can slide over to DTR, then transition to DTO as they learn more.

TLDR; figure out who's in, communicate your plan for the team, and then flex yourself like crazy to support your team.
